Substrate is a Berkshire Hathaway–style industrial holding company that acquires and operates foundational manufacturers at the bottom of the domestic supply chain. Three integrated prongs — an MRO master data platform, a recursive supply chain dependency tree, and a permanent-capital acquisition fund — work together to rebuild American manufacturing from the leaf nodes up.

The Opportunity

Every attempt to reshore manufacturing hits the same wall: supply chain dependencies go 3–5 levels deep, and at each level 40–60% of inputs come from overseas. You can’t build the factory without the tooling, and you can’t build the tooling without the machine tools. Everyone waits for someone else to go first. The recursive reshoring paradox demands a new kind of capital — permanent, patient, and vertically coordinated.

Our Approach

AI augments every layer of the strategy: the MRO data platform uses AI-assisted normalization to cleanse millions of parts records, generating the intelligence layer that feeds the dependency tree. The dependency tree itself is an AI-augmented intelligence product that maps recursive bills of materials for critical products to leaf nodes with actual part numbers, suppliers, and countries of origin. This data-driven map tells the fund exactly where to deploy capital, in what order, and what demand signals look like at each node.
